I have a friend with a 2012 F-150, 5.0L, 6 speed auto, 120k miles and he is considering changing the transmission fluid. He is not having shifting issues (yet). Fluid has never been changed. Is it too late? What would you recommend?

Every 5 years/60k miles is the norm. I would take a look at it and see how black it has gotten. If anything, drain and fill it but you are on the verge of being too late IMO.

Besides what @Mod_Man said, keep the old fluid in a clean container just in case if the new fluid cause issues.
