Hi Scotty, love your channel, I'm from Perth Australia. Have watched alot of your videos over the last 2 years. Absolutely magnificent work. I'll try give as much information as possible.
Now my '11 Triton, 4D56 2.5ltr diesel 194000km, manual 4x4 with 3" straight exhaust and snorkel, has a couple issues that I know of. I've compiled a list of things and what I can imagine has caused them, usually cascading problems. I'm fairly knowledgeable with vehicles. But this stumps me. So I'm turning to you hahaha
First of all the intake manifold has built up carbon, about 75%. Planned to do that in the next service. Just had it serviced and installed an oil catch can and new MAF sensor. Leading me to issue number 2.
Needing an intake clean I think the EGR valve is blocked up entirely now, and built up pressure has blown a gasket on either the EGR or the intake manifold, I think.. Since when I really put my foot down I notice I've lost boost and I get a mad squealing air sound. This has only just occured within a few thousand kms. Thought the squealing was related to the timing and balance belts needing replacing. But a mechanic friend ruled that out.
Which brings me to the issue that has confused a few of us. When I start the car after it has sat at work for a few hours, it idles fine sitting in neutral. I rev it slowly up to 1200rpm and it kind of gurgles at 1250rpm, does that up to 1600rpm. Whilst gurgling, the revs fluctuate on its own, only by 25 or so revs but you feel it. Continually for about 5 mins it does this but it starts blowing white smoke. A fair bit of it too. But after the car has warmed up it revs normally, no gurgles and smoke. It drives regularly minus the squeal and slight loss of boost.. I've also changed fuel filter, checked all hoses and pipes.
I know the 4d56 had a recall for overheating issues but so far mines fine in that regard. I'm hoping it's not the injectors. Could it be as simple as glow plugs, I didn't change those in the last service. It starts just fines.

White smoke: usually means water is being turned into vapor!
since it only happens at startup after a "few hours" sitting you probably have a small head gasket leak which driples slowly into a combustion chamber while no pressure is exercised.
When replacing the gasket you will be able to clean air intake manifold, EGR Valve, and inspect the Waterpump.
you should check the oil before every startup until you fixed the gasket: if it has a milky color, water got in which would be very bad for the internal very costly parts of your diesel engine.
AND check the coolant, if the leak is serious you might find an oil film (rainbowy reflection in sunlight) swimming on top of it.
If it starts up just as expected than the glow plugs are probably fine, they aren't actually required at your latitude.
You could try to stick an endoscopic wifi camera (20$ on amazon) through the glow plug holes to check on which cylinder is filling up with water. (meassure the diameter of the glow plug tip before getting the camera, if less than 8mm the scope might not fit through).
